Headless commerce in stages, not in one cut

Rouslan Trouchkovskii replaces monolithic shops in stages. Catalog, checkout and stock each get a cut-over date, and trading stays online between those dates.
The API layer is written before the new storefront goes live. Payment and shipping integrations stay on the paths that already passed PCI and operations review.
Each stage has a rollback that fits the written scope. If a stage fails, the previous storefront still takes orders while the fault is fixed.
The estimate names which stage ends which risk. Work that is not in that list is not silently added to the first release.
What matters
- Stages for catalog, checkout and stock
- API and integrations before the new UI
- Rollback per stage, not only at the end
- Estimate tied to named stages
Frequently asked questions
Can everything go live at once?
Only if the written scope and test plan cover a single cut-over. Otherwise stages reduce downtime and clarify ownership.
Who operates the API after go-live?
The handover names on-call, repositories and environments. Operations and development share the same diagram.
